From doing to leading strategically.

To put them in a stronger position for their next appraisal.

Max was operating in a demanding environment where he had become the person people relied on to solve problems, manage incidents and complete important technical work.

He had built strong knowledge and credibility, but much of his time was being absorbed by manual, operational and reactive tasks. This was limiting the time available for the strategic work he wanted to become known for.

Through the Impact Accelerator programme, the focus became helping Max move away from personally completing everything and towards managing projects, creating clearer ownership and providing strategic oversight.

The
situation

Max was frequently relied on for operational, administrative and technical support.

Although people knew to come to him, he recognised that they were often approaching him for the wrong things. He wanted to become better known for his strategic input and expertise rather than being the person who fixed problems and completed manual work.

This has also created a significant workload challenge.

Some activities depended heavily on Max, making him a single point of failure. He was also personally completing large pieces of manual work when his role increasingly required him to organise the strategy, manage resources and oversee delivery instead.

The challenge was therefore not whether Max could deliver.

It was creating the space and structure needed for him to step away from the legwork and operate at a more strategic level.

The goal

The goal was to strengthen Max's strategic contribution and leadership influence.

This meant helping him become clearer about:

What work he should personally own

What could be redirected or delegated

How projects could be structured more effectively

How to communicate his ideas clearly

How to create more space for higher-impact work

Communication was also an important part of the goal. Max had recognised that thinking and communicating too technically could make it harder to gain senior buy-in for his ideas.

The approach

We started by separating the work Max was currently doing from the work he wanted to be doing.

A consistent pattern emerged. Max was often acting as both the person responsible for the outcome and the person completing the underlying work. This included operational requests, maintenance work and large manual activities.

We began introducing more structure around his work.

This included defining roles through tools such as a RACI, identifying which requests could be redirected to other teams, protecting dedicated time for strategic work and creating criteria for deciding which new requests genuinely deserved his attention.

Max also created a task matrix to help distinguish between work that supported stakeholder visibility, strategic contribution and growth, and work that could potentially be moved elsewhere.

As the work progressed, the focus moved from simply identifying the problem to changing how Max operated.

He introduced project initiation documents, created clearer ownership around maintenance tasks and began having conversations that allowed other teams to complete the work while he remained involved through strategic oversight.

The shift

The biggest shift was moving from being the person who did the work to the person who structured, directed and oversaw it.

Earlier in the programme, Max recognised that being helpful and taking on additional work had become unsustainable. It was pulling his attention away from the strategic goals that mattered most.

Over time, he began formalising work into projects with clearer roles and responsibilities. This made it easier for other teams to take responsibility for delivery without Max needing to personally complete every task.

He also started changing how he thought about leadership.

Rather than focusing primarily on building things and completing his own tasks, he began placing greater emphasis on project outcomes, stakeholder visibility, formal ownership and protecting his capacity for strategic work.

By Session 10, this had created more headroom for Max to think about new ideas rather than remaining caught in a constant cycle of busy work.

"What made the difference with Manikaa is that she helped me genuinely understand what was going on and how to approach it. I'm not the most articulate person, but she's brilliant at unpicking what I'm saying so she can understand my situation and help me better.

This is the kind of career coaching people actually need — not just someone to help you tick the mandatory boxes."

Before and After

Reactive workload - Picked up tasks as they landed without first deciding whether they should be his responsibility.

Clearer prioritisation - Used a priority matrix to decide what to own, redirect or push back on.

Doing the legwork - Personally completed large amounts of manual and operational work.

Strategic oversight - Created a RACI document to provide clearer project roles so others could deliver while he maintained oversight

Known for support work - People often came to him for administrative, technical and support tasks rather than strategic input.

Known for strategic work - Focused on changing communication so that his ideas and value received increasing visibility.

Responding to urgent requests - Non-priority requests could quickly take time away from higher-impact work.

Redirecting work - Started directing non-priority requests to the appropriate global or external teams.

Constant busy work - Manual and reactive work left limited space for strategic thinking.

Greater headroom - Better planning and project structures created more space for new ideas and strategic work.

The results

By the end of the programme Max's Leadership Impact Score increased from 3.8/10 to 8/10.

Max felt more prepared and had clearer answers available when key stakeholders needed information. He also had more headroom to think about new ideas rather than remaining absorbed by busy work.

He felt more confident getting stakeholders buy-in and asking for what is needed in order to get to an outcome that benefits Max as well as the business.

Leadership Impact Score increased from 3.8/10 to 8/10 by the end of the programme.

Less stress and more headroom to think about the priority outcomes.

Became more selective about where his time and attention were spent.

Strengthened how he approached project outcomes, visibility and stakeholder communication.
